Before building an AI knowledge assistant, prepare your information

Prepare business documents for an AI knowledge assistant by defining ownership, access, source quality, answer boundaries, and evaluation examples.

A knowledge assistant can make approved information easier to explore, but its usefulness begins before anyone writes a prompt. The documents, access rules, and answer expectations shape the experience. Treat information preparation as part of the product, not as a one-time upload that nobody revisits after the demonstration.

Identify the questions worth supporting

Collect a representative set of questions from the intended users. Group them by topic and identify which documents contain the answers. Some questions require interpretation, current operational data, or an authorised decision rather than a document summary. Separate these early. A narrower assistant that clearly explains its boundaries is easier to evaluate than a general interface expected to answer everything.

Assign ownership to the source material

For each important source, record its owner, version, review date, and intended audience. Resolve duplicate or conflicting documents where possible. Decide what happens when information changes or a source is withdrawn. Without a maintenance process, an assistant may continue using material the business no longer considers current. The interface should make it possible to understand which source supported an answer.

Design access as part of retrieval

Define which information each user is permitted to retrieve and check that those rules apply throughout the workflow. Do not assume a warning in a prompt is a substitute for access controls. Test with users who have different permissions and with questions that refer indirectly to restricted topics. Keep the initial dataset limited to material suitable for the pilot and confirm how processing and storage are configured.

Plan for missing or conflicting answers

A helpful response may be an explanation that the available material does not support a reliable answer. Define how the assistant should handle an ambiguous question, conflicting documents, or absent information. Give users a way to inspect the source and reach the responsible person. Avoid presenting fluent wording as proof that a statement is supported.

  • Questions mapped to approved source documents.
  • A named content owner and update process.
  • Permission checks for different user roles.
  • Examples with missing or conflicting information.
  • A route to human clarification.

Review the information and the experience together

Evaluate whether the system finds relevant material, uses it accurately, and communicates uncertainty appropriately. When a response is poor, identify whether the cause is missing content, retrieval, generation, or interface design. Improving the document may be more effective than repeatedly changing a prompt. Keep a record of failures so the next evaluation checks whether the underlying issue was resolved.

YOUR NEXT STEP

Prepare a small, maintained collection of approved information and a realistic set of questions before scaling a knowledge assistant. Better information management remains useful even if the AI approach changes.
